WHAT WE DO

Our Expertise

Running a professional services firm means carrying decisions that rarely come with clean answers. Partner dynamics. Growth under pressure. Performance conversations that need to land without creating collateral damage. Leadership gaps that can’t be discussed internally without consequence.

Robin Johnson works confidentially with managing partners, managing directors and senior leadership teams as a trusted external adviser. He has no stake in the firm’s internal politics, no obligation to protect anyone’s position, and two and a half decades of experience helping leaders at this level think more clearly and act more decisively when it matters most.

WHEN THE DECISIONS MATTER

Who This Is For

Robin supports leaders in growth-oriented firms – primarily in law, accountancy, engineering and financial services – where decisions are consequential, partner dynamics are complex, and the margin for error is real.

They seek an experienced sounding board: someone outside the firm who understands the commercial reality, has helped handle the same problems play out elsewhere, and can help them think through what to do next without the conversation leaking back into the partnership.

Some come with a specific problem. Others want a reliable outside voice they can call on as things develop. Most stay for longer than they originally expected.

OUTSIDE THE POLITICS.

INSIDE THE ISSUES.

The Outsider Insider

One of the less obvious advantages of working with an external adviser is what they’re free to do that insiders aren’t. Robin conducts his own independent research, asks the questions that people inside the firm have stopped asking, and challenges assumptions that have become too comfortable to question.

Growth Committee Advisory

He currently chairs three growth committees and participates in the global growth committee of a 460-partner fast-expanding international law firm, where he’s also an NED. In each case, the value isn’t just experience – it’s independent perspective applied at the point where strategic decisions are actually being made. It’s also important to be able to benchmark one’s firm.

WHERE THE REAL PRESSURE SHOWS UP

The Problems That Bring People Here

Most engagements begin with one of a recognisable set of pressures.

A partner whose billing has dipped, or whose behaviour is starting to create risk the firm can’t afford to ignore. Sub-optimal, often risky, interview processes. Established partner cliques making it harder for lateral hires to settle. A newly promoted managing partner who’s discovered the role is fundamentally different from anything they’ve done before. A leadership team where the dynamic has quietly fractured and no-one quite knows how to address it without making it worse. A firm with strong ambition to grow but whose internal discussions are too politically complicated to be honest. A high-billing partner being approached by competitors, and a managing partner working out what it would actually cost to lose them.

Or something more private: a leader whose personal resilience is under sustained pressure, whose performance at work is starting to reflect it, and who needs a completely confidential space to address it before it compounds. A partner faced with an acrimonious divorce or family bereavement, who has disconnected from their team and yet they need to regain their mojo. Partners close to burn out resorting to tablets, or close to suicide.

These aren’t always problems that benefit from a workshop or a development programme. They need someone who has sat in enough rooms to know how they typically develop – and who can help the person in front of them navigate them without making things worse.

HOW ROBIN WORKS WITH FIRMS

What support Is Like In The Practice

Strategic advisory for managing partners and leadership teams

Retained or project-based engagement at firm level. Robin provides direct support for managing partners and senior leadership on growth strategy, partner performance, firm direction and the decisions that can’t easily be delegated. He brings the perspective of someone who’s done the research, has no political stake in the outcome, and can say the thing that no-one inside the room says.

Partner performance and retention

When a key partner is underperforming, disengaged, or being courted by a competitor, the cost of handling it badly is significant – and usually larger than it first appears. Robin has helped firms retain their most commercially valuable partners at critical moments, and has also managed multiple partner exits in the past year, working towards an outcome that was clean, fair and professionally dignified for both sides. Individuals fed back that they felt very well supported during what seemed like the worst time of their life. Bad leavers are expensive in ways that rarely appear on a single line in one’s accounts.

Senior appointment and leadership transition

For individuals competing for top positions or stepping into a significantly more demanding role, Robin provides direct, practical preparation: positioning, sharpening one’s story, communication style, stakeholder management, public presence and the negotiation itself. Five individuals who’ve recently worked with him on this have secured the roles they were targeting, each against strong competition.

Advisory support for rising and newly promoted leaders

For partners and senior leaders who are new to their roles, or whose responsibilities have changed faster than their confidence in the new territory has developed, Robin provides a private and commercially grounded space to think, test decisions and build the judgement the role demands. This sits alongside more traditional mentoring, but the focus is often on performance and commercial effectiveness – not personal development as an end in itself.

THE COMMERCIAL VALUE OF EARLY INTERVENTIONS

What This Means In Practice

An ambitious and acquisitive mid-sized regional law firm’s highest-billing partner was in active conversations with competitors. The managing partner identified the risk early and asked Robin to step in. That individual is still with the firm – more than ten years later, his role adjusted, his contribution undiminished. He remains the firm’s most commercially significant partner. The intervention cost a fraction of what one month’s lost fees would have been.

His contribution on firmwide growth committees often centres around streamlining how people communicate with each other. He helps trigger faster action by introducing real-time tracker systems to measure growth, charting partner performance for benchmarking purposes linked to appraisals, improving revenues and collection rates and revisiting charge out rates, all configured to accelerate a firm’s growth trajectory. Different ways to present and interpret financial and other data are explored to suit the preferences of the leadership team. The ways meetings are planned and conducted, and recruitment processes all come under review.

Robin has supported more than 500 senior leaders across professional services and beyond, in more than 20 countries, over 25 years. Long-term and repeat relationships are the norm. Some clients have worked with him across multiple firms and multiple decades.

ABOUT

Robin Johnson

Robin Johnson is a decision catalyst and commercial challenger. He built his career forming and running a multi-million pound branding and corporate communications agency in central London, working with clients including Deloitte. He sold the trading business in 2000 and moved into senior leadership advisory – bringing commercial operating experience that most people working in this field don’t have.

He’s a former business owner and operator who works alongside managing partners and senior leaders on the problems that matter most to the performance of their firms.

Every engagement is handled with complete discretion. The work adapts to the specific situation rather than following a fixed framework. And the relationship doesn’t end when a formal programme does – most clients maintain access by phone or email well beyond any structured engagement, because the questions don’t stop arriving on schedule.
